How to Choose APM Software: A 15-Point Evaluation Framework for Plant Engineers

APM software evaluations tend to go sideways in predictable ways. A vendor schedules a demonstration. The platform looks impressive — clean dashboards, smooth data visualization, an AI-generated alert that catches a developing failure on a pump that’s already been configured perfectly for the demo. The evaluation team is engaged. Someone asks about pricing. The conversation moves toward a contract before the hard questions get asked.

Six months after go-live, the platform is underperforming. The asset hierarchy didn’t transfer cleanly from the CMMS. The condition monitoring alerts are generating work order recommendations that nobody is acting on. The reliability engineers are spending more time managing the system than analyzing data. The implementation cost is higher than budgeted because data cleanup took three times as long as projected.

None of this is inevitable. It’s the predictable result of evaluating APM software based on what it looks like rather than what it does in real industrial conditions, specifically, your conditions. This article gives you the evaluation framework to avoid that outcome: 15 criteria organized across five functional categories, with the questions you need to ask and the red flags to watch for. Use it to cut through the demo and make a decision based on what the platform will actually deliver.

Before You Evaluate: Confirm the Prerequisites 

APM software evaluation should be preceded by an honest assessment of organizational readiness. This isn’t about being conservative, it’s about ensuring the evaluation is asking the right question. The right question is not “which APM platform is best?” It’s “which APM platform is best for our current maturity level and our specific reliability problems?” 

Three prerequisites should be confirmed before entering a platform evaluation: 

  • Your asset hierarchy is structured and reasonably complete. APM platforms depend on a clean asset hierarchy to organize monitoring data, alert logic, and reliability analytics. If your CMMS hierarchy is incomplete or inconsistently structured, any APM platform you evaluate will underperform until that foundation is fixed, regardless of the platform’s capabilities. 
  • You have defined the reliability problems you’re trying to solve. “We want better reliability” is not a specification. “We have three asset classes generating 60% of our unplanned downtime and we need earlier failure detection on those specific asset types” is a specification. The latter gives you evaluation criteria. The former gives you a vendor’s definition of your problem, which will predictably favor their solution. 
  • You understand your current condition monitoring capability. APM software integrates and analyzes condition monitoring data. If you have no condition monitoring program today, the software is only as useful as whatever data you can feed it, which in early stages may be limited to manual inspection routes and process historian data. Know what data sources you have before evaluating how well a platform handles them. 

If these prerequisites aren’t met, the right investment is building the foundation, not buying the platform. Once they’re in place, the evaluation framework below applies. 

The 15-Point Evaluation Framework 

The 15 criteria are organized across five categories that mirror how APM software actually delivers value in a plant environment. Weight the criteria based on your specific situation, not every criterion carries equal importance for every facility. 

Category A: Data Foundation and Integration 

APM software is only as good as the data it receives. This category evaluates how well a platform handles the reality of industrial data, which is rarely clean, rarely complete, and rarely coming from a single well-organized source. 

Criterion 1: Asset Hierarchy Flexibility 

The platform must be able to represent your asset hierarchy, not force your hierarchy into its predefined structure. Ask the vendor to demonstrate how their system handles a hierarchy that doesn’t fit a standard template: assets that span multiple process areas, shared utilities that serve multiple units, equipment with non-standard classification. 

The question that matters: “Show me how your system handles an asset hierarchy migration from our current CMMS, including assets that are inconsistently classified.” 

Red flag: The vendor shows a clean, pre-configured hierarchy and cannot demonstrate live what happens with messy real-world data. 

Criterion 2: CMMS/EAM Integration 

APM software needs bidirectional data flow with your existing work management system. Asset records, work order history, failure codes, and PM compliance data should flow from the CMMS to the APM platform. Condition-based work order recommendations should flow from the APM platform back to the CMMS for planning and execution. 

Ask specifically about integration with your CMMS, not a generic CMMS, yours. If the vendor doesn’t have a pre-built integration with your system, ask what the custom integration involves, who builds it, how long it takes, and what it costs. This is frequently where implementation budgets overrun. 

Red flag: “We integrate with all major CMMS platforms” without a specific demonstration of your system. Generic claims are not integrations. 

Criterion 3: Condition Monitoring Source Support 

Identify every condition monitoring data source your facility currently uses or plans to use: vibration analyzers (route-based and online), oil analysis lab results, thermography, ultrasound, process historian tags, manual inspection forms. The platform needs to handle all of them and handle them in a way that makes the data usable for analysis, not just stored. 

Ask how each data type is ingested, normalized, and made available for alert configuration and trend analysis. Pay particular attention to manual route data, many APM platforms are optimized for sensor data and treat manual inspection results as second-class inputs. 

Red flag: Strong sensor integration but limited or manual-only handling of route-based data. Most industrial facilities rely heavily on periodic manual routes and need those results integrated with sensor data in the same asset health view. 

Criterion 4: Data Quality Handling 

Real industrial data is incomplete. Work orders get closed without failure codes. Vibration routes get missed. Oil samples get delayed. Historian tags go offline. Ask the vendor directly: what does the platform do when input data is missing or inconsistent? 

Strong platforms provide data quality indicators, flag gaps in monitoring coverage, and degrade gracefully, showing reduced confidence in asset health assessments when data is incomplete rather than showing false confidence based on outdated inputs. 

Red flag: The platform assumes complete data and doesn’t have a visible mechanism for surfacing data quality issues. In a real facility, you’ll be managing data gaps from day one. 

Category B: Analytics and Reliability Intelligence 

This is where APM software is supposed to earn its cost, by turning data into decisions that reduce unplanned failures and optimize maintenance timing. Evaluate the analytics capability against your specific failure modes, not against the vendor’s demonstration scenarios. 

Criterion 5: Failure Pattern Analysis 

The platform should be able to identify patterns across your asset base, not just alert on individual assets. If a specific bearing type is failing at three times the expected rate across multiple pump installations on a specific service, that pattern should be visible without requiring a reliability engineer to manually query and cross-reference data. 

Ask the vendor to demonstrate cross-asset failure pattern analysis using realistic failure data, ideally, data that includes some noise and some missing entries. Ask how the platform distinguishes a meaningful pattern from a coincidence. 

Red flag: Analytics that operate only at the individual asset level. Reliability improvement requires finding patterns across asset populations, not just monitoring individual assets in isolation. 

Criterion 6: Condition-Based Alerting 

Alert configuration should be based on your knowledge of your assets and failure modes, not locked to vendor-defined defaults. You need to be able to set alert thresholds for specific assets, specific failure modes, and specific operating contexts (full load vs. partial load, summer vs. winter ambient conditions). 

Also evaluate alert fatigue management: how does the platform prevent the alert queue from becoming noise? Unacknowledged alerts and alert suppression logic should be configurable and visible. 

Red flag: Fixed alert thresholds that can’t be customized by asset type, failure mode, or operating context. A pump running at 80% load has different vibration baseline characteristics than the same pump at full load, the alerting logic needs to know that. 

Criterion 7: Predictive Capability 

Predictive analytics, anomaly detection, remaining useful life estimation, failure probability scoring, are compelling capabilities that vary dramatically in actual effectiveness across platforms. The key evaluation question is not whether the platform has predictive capability, but how that capability performs on your asset types with your data quality. 

Ask for documented examples from real customer implementations on similar asset types. Ask what training data the predictive models require and how long it takes before they produce useful predictions. Ask what happens when an asset doesn’t have enough history for the model to be trained. 

Red flag: Predictive capability demonstrated only on pre-configured demo scenarios with clean data. Ask for a reference customer in your industry who uses the predictive feature on the same asset types you operate. 

Criterion 8: Bad Actor Identification 

Bad actor analysis, automatically ranking assets by combined failure frequency and maintenance cost to identify where improvement effort will have the highest ROI, should be a native capability, not a manual query. Evaluate how the platform defines bad actors, how frequently the ranking is updated, and how it surfaces actionable improvement pathways rather than just a ranked list. 

Red flag: Bad actor reporting that requires manual data export and analysis in a separate tool. If the platform can’t surface this automatically, the reliability team will spend their time building reports instead of analyzing them. 

Category C: Maintenance Strategy and Work Management 

APM software should support the full loop from failure mode identification through strategy execution and performance feedback. Evaluate how well the platform connects the analytical outputs to operational action. 

Criterion 9: Maintenance Strategy Library 

The platform should support documented maintenance strategies, sets of tasks linked to specific failure modes, not just PM schedule management. Ask whether failure modes can be formally linked to maintenance tasks within the platform, whether strategy performance can be tracked over time, and whether the strategy library can be updated based on failure data without a vendor implementation engagement. 

Red flag: Strategy management that looks like a PM list with descriptions. A strategy library in an APM context should explicitly connect tasks to failure modes and track whether those tasks are preventing the failures they’re designed to address. 

Criterion 10: Work Order Generation and CMMS Handoff 

This is the operational handoff point, where APM analytics become maintenance action. When the platform generates a condition-based recommendation, it needs to create a work order in the CMMS that is specific enough for a planner to act on: which asset, which failure mode is developing, what inspection or intervention is recommended, and what the urgency level is. 

Walk through this workflow end-to-end during the evaluation. From condition alert to work order creation to CMMS planning screen to field execution to work order closure and result feedback. Evaluate every handoff in that chain. 

Red flag: Alerts that generate generic “inspect asset” work orders without specific guidance. Planners and technicians need actionable information, not confirmation that something might be wrong. 

Criterion 11: RCA Workflow Support 

Root cause analysis should be a native workflow in the platform, not something that happens in a separate document and gets linked to a work order after the fact. Evaluate whether the platform provides structured RCA templates, connects investigation findings to specific failure records, and creates a documented path from failure event to strategy change. 

Red flag: RCA that is a free-text field on a work order. The value of RCA in an APM context is the structured connection between cause, consequence, and corrective action, and that connection requires more than a comment field. 

Category D: Usability and Frontline Adoption 

The most capable platform delivers zero value if it isn’t used consistently by the people who need to use it. Evaluate usability from the perspective of every user group, not just the reliability engineer who will manage the system, but the technician who will receive condition-based work orders and the operations manager who will review the KPI dashboard. 

Criterion 12: Mobile Accessibility 

Technicians operate in the field, not at desks. The platform, or its integration with the CMMS, needs to support mobile access to condition monitoring findings, work order details, and equipment history from the equipment location. Evaluate the mobile interface specifically: how many steps to pull up an asset’s recent condition history, how many steps to close a work order with failure coding, whether the interface works offline in areas with poor connectivity. 

Red flag: Mobile capability that is a reduced version of the desktop interface rather than a purpose-built field experience. A nine-step process to close a work order from a mobile device is not a mobile solution, it’s a desktop solution made smaller. 

Criterion 13: Role-Based KPI Dashboards 

Different users need different views of the same data. A reliability engineer needs failure pattern trends and condition monitoring coverage gaps. A maintenance manager needs PM compliance rates and work order backlog aging. An operations manager needs unplanned downtime rate and production impact. An executive needs maintenance cost per unit and reliability trend over time. 

Evaluate whether dashboards are genuinely configurable by role or whether the platform provides a single view that everyone is supposed to use. Ask who configures the dashboards, the vendor during implementation, or internal users after go-live. 

Red flag: A single fixed dashboard with limited configurability. Forcing a maintenance planner and a plant manager to navigate the same interface to get to very different information creates adoption friction that compounds over time. 

Category E: Implementation and Long-Term Partnership 

The platform you select is not just a technology purchase,it’s a relationship with a vendor who will be part of your reliability program for years. Evaluate the implementation approach and the long-term partnership as carefully as the software itself. 

Criterion 14: Implementation Approach 

Ask the vendor to describe their implementation methodology in detail. How many phases? What does each phase deliver? What is the organization expected to have in place before implementation begins? What data preparation work is included in the implementation scope versus what you’re expected to do independently? 

The vendors who understand industrial reliability programs distinguish between technology deployment (getting the platform running) and capability development (building the process discipline to generate value from the platform). Implementations that focus only on technology deployment consistently underperform because they hand off a configured system to an organization that doesn’t yet know how to use it effectively. 

Red flag: An implementation timeline measured in weeks for a complex multi-site deployment. APM implementations that are done right take months, because the data preparation, integration testing, user training, and process development required to deliver value take time. Fast implementation timelines typically mean limited scope, which means limited value at go-live. 

Criterion 15: Vendor’s Industrial Experience 

APM software vendors range from industrial-focused companies with deep knowledge of specific asset types and failure modes to general-purpose analytics platforms that have been positioned as APM solutions. The difference shows up in implementation quality, support capability, and the relevance of out-of-the-box configurations. 

Ask the vendor which industries they serve and what percentage of their customer base operates the same asset types as your facility. Ask to speak with reference customers in your industry, not just any customer, but customers with similar asset complexity and similar maturity levels. Ask what their support team’s background is: do the people who help you troubleshoot implementation issues have plant experience, or are they software support technicians? 

Red flag: A vendor who can name many industries they serve but can’t provide reference customers with your specific asset types. General-purpose platforms require significantly more configuration effort to perform well in specific industrial contexts. 

The Evaluation Scorecard 

Use the following scorecard to structure your evaluation across vendors. Score each criterion from 1 to 5 based on demonstrated capability, not claimed capability. Weight the high-priority criteria more heavily in your final scoring. Any criterion scored 1 or 2 by a vendor should be treated as a disqualifying finding for that criterion, regardless of scores elsewhere.

Running the Evaluation: Practical Guidance 

Require a Structured Demonstration, Not a Standard Demo 

Send your requirements document to each vendor before the demonstration and require them to structure their demonstration around your criteria, not their standard demo flow. A vendor who can't adapt their demonstration to your specific evaluation criteria is demonstrating something important about how responsive they'll be during implementation and support. 

For each of the 15 criteria, require a live demonstration on realistic data, not pre-configured demo data. If the criterion involves data quality handling, bring a sample of your actual messy data and ask the vendor to show you how their platform handles it. If the criterion involves CMMS integration, ask them to walk through the integration architecture with your specific system. 

Involve the Right People in the Evaluation 

APM software evaluations are often run by IT or procurement with limited input from the people who will use the platform daily. The evaluation team should include a reliability engineer who understands the analytical requirements, a maintenance planner who understands the work order workflow, a field technician who will represent the mobile usability requirements, and a plant or maintenance manager who will use the KPI dashboards. 

Each of these perspectives will surface different gaps in different platforms. The reliability engineer will evaluate the analytics depth. The maintenance planner will evaluate the work order integration. The technician will evaluate the mobile interface. The manager will evaluate the dashboard configurability. No single evaluator covers all of these effectively. 

Check References Specifically 

Reference checks are most useful when they're specific. Don't ask a reference customer "how's the platform working for you?" Ask: "What was your asset hierarchy situation before implementation, and how long did the data preparation take?" "What does your failure pattern analysis capability look like today compared to before implementation?" "What would you do differently if you were starting the evaluation again?" 

References provided by vendors are selected to give positive assessments. Push past the general satisfaction question to the specific operational questions that reveal whether the platform delivered what the evaluation promised. 

What Good Looks Like 

A reliability engineering team at a mid-sized process facility builds a structured requirements document before entering the APM software market. It includes: their five highest-priority asset classes by failure consequence, the condition monitoring sources currently available, their CMMS platform and version, and three specific reliability problems they need the software to help solve. They send this document to four vendors and require each to demonstrate their platform against those specific requirements. Two vendors respond with adapted demonstrations. Two send their standard demo deck. The evaluation team scores all four against the 15-point framework. The platforms that adapted their demonstrations to the specific requirements score consistently higher on the criteria that matter most — because they engaged with the actual problem rather than the generic APM use case.

APM software selection done well is a structured process, not a competitive demonstration.
